What We Do
Find the right place to intervene.Build the system that carries the decision
Peraxis establishes what the evidence supports — starting with what each sales channel truly earns — then designs and implements the systems that make the decision hold.
The starting point is evidence. Implementation remains a separate decision.
Start with the Business Problem
Peraxis does not begin with a channel, a tool, or a predetermined answer
The work begins with the decision that has to be made — or the result that does not make sense. Peraxis follows the relevant evidence through channels, commercial execution, operating decisions, systems, and everyday work — only as far as necessary to establish what the decision should be.
A channel decision that looks simple — scale DTC, enter retail, push marketplace, grant rights — may involve landed cost, terms, promotion mechanics, inventory allocation, sell-through visibility, or the systems connecting them. The answer depends on what the evidence supports.
The purpose is not to diagnose everything. It is to establish what each option truly earns, so the agreed decision can be made on evidence.
Channel Profit DiagnosisCapability Territories
The scope follows the constraint—not a standard package
Depending on the problem and the evidence, the work may concentrate in one territory or connect several of them.
- Strategic choices and operating decisions
- Capabilities, roles, and decision rules
- Workflows, data, and management routines
- Technology and AI-enabled support
- Implementation and adoption
- Strategic choices and operating decisions
- Clarify the objective, the tradeoffs, the decisions that govern action, and the conditions the business must preserve.
- Capabilities, roles, and decision rules
- Define what the organization must be able to do, who carries each decision, and what rules keep execution coherent.
- Workflows, data, and management routines
- Translate the decision into repeatable work, useful information, clear ownership, measurement, and learning.
- Technology and AI-enabled support
- Select technology or AI where it can improve sensing, judgment, coordination, or execution. Technology follows the business problem; it does not define it.
- Implementation and adoption
- When separately scoped, build the approved response into daily work and management routines. No implementation is included in the Channel Profit Diagnosis.
From Strategy to Systems
A decision is only useful when the business can carry it into work
When implementation is separately authorized, Peraxis turns the finding into a coordinated response—and carries that response into operating reality.
Clarify the strategy
Define the decision, objective, tradeoffs, what must change, and what must remain intact.
Design the system
Translate the decision into capabilities, roles, decision rules, workflows, data, technology, and AI-enabled support.
Implement the change
Build the decision into daily work, management routines, adoption, measurement, and organizational learning.
The response may require more than an isolated campaign, workflow, or tool. It may require a coordinated system that helps the decision hold.
Peraxis connects the decision to the system intended to make it hold.

The objective is not maximum automation. It is the right operating balance
Peraxis designs around the work that actually needs to happen—and the people who have to operate it: what should remain under human judgment, where AI agents can assist or act, what should be automated deterministically, and where handoffs and controls belong.
Implementation may include redesigned workflows, human-AI workflows, AI agents, automations, or broader agentic infrastructure when the evidence supports it. Technology follows the business problem; it does not define it.
Peraxis designs for accountable human judgment where it matters and machine leverage where it helps.
Begin with Evidence
Start with one costly problem that needs a real answer
The Channel Profit Diagnosis is Peraxis's paid, fixed-scope starting engagement for a founder or commercial owner facing one consequential decision — starting with the one most brands cannot answer: what each sales channel truly earns, and where the next dollar should go.
It follows the decision across the relevant channels — owned, marketplace, retail, wholesale, professional — only as far as necessary to establish what each one truly contributes and what should happen first.
The Channel Profit Diagnosis does not include implementation. Any implementation engagement requires a separate decision, scope, fee, timeline, and agreement.
A Direct Next Step
Bring the decision you cannot confidently make
In the first conversation, we will determine whether the decision is consequential and sufficiently bounded, whether the necessary evidence is likely to exist, whether Peraxis is equipped to help, and whether the Channel Profit Diagnosis is the sensible next step.
No generic pitch.
